The NNIT Cloud Transformation Model is a structured proactive phase-based model leading the customer from the assessment, through design and build/migrate phase into steady operations. It is a proven method ensuring controlled and aligned execution of the scope in question. Your inclusion is a prerequisite and NNIT will team up with qualified specialists.

The Assessment Phase

When initiating a Cloud journey, the first step is to conduct an assessment. Whether your Cloud transformation journey involves a complete redesign, or rearchitecting applications for the Cloud or simply doing migration re-hosting, it starts with a proactive, systematic approach and assessment. This is done in the first phase in the NNIT Cloud Transformation Model; The Assessment Phase.

Assessing multiple business disciplines​

As Cloud migrations go beyond assessing data, converting it, and migrating it to another system, assessment across your business disciplines is necessary. ​

The Assessment themes could include dialogue about your corporate Cloud Strategy and the known Business Objectives for the Cloud transformation. It would include a Cloud Readiness Assessment and an assessment of the Organizational Impact. Further, we would be assessing the future Cloud Governance setup and look into Migration Risk Assessment to ensure minimal business disruption and resulting in a Cloud Roadmap.​

Your involvement​

In order to ensure a satisfactory outcome we will involve both IT specialists and line of business. The Cloud transformation journey is done in collaboration between the customer and the Cloud service provider. This contributes to both qualifying and maturing of the Assessment activities and improves the level of adopting the new Cloud Services, as they are implemented.​

The Design Phase​

After the completed assessment you are presented with a number of conclusions that will guide you into the Desgin Phase. The thorough data and evidence based assessment identifies the scope of the Cloud transformation. Knowledge about the maturity of the organization, the business justifications, the required changes in corporate governance and roles are used as input to the next phase of the NNIT Cloud Transformation Model; The Design Phase.​

Making important choices 

In this phase the technical Cloud design - the Cloud foundation - is designed, discussed and agreed. The application, data and workload assessment will lead to conclude on the application design and principles for the migrations in scope. The Cloud Transformation could lead to migration waves, e.g. re-hosting, retiring and revising applications, or lead to innovation projects, e.g. refactoring, rebuilding or rearchitecting. It is your decision.​

Further in this phase, the business readiness will lead to a draft Cloud governance setup, potentially a Cloud Center of Excellence. This governance setup will be enabled at the end of the Design Phase, to ensure controlled execution going forward.​

Your involvement​

In this phase you make important design choices, which will lay the basis for your solution. You are an integral part of the design and will be part of the co-creative process of designing and deciding the potential outcomes of the design Phase. This is prerequisite to ensure that we build a strong design for your future business.​

Preparing for the transformation ​

We will form a Cloud Engagement Team to support you in your ongoing journey. We will link into your new governance setup, as we move forward into the Ready Phase and will ensure that the governance is established to handle the new reality as we prepare for the Ready Phase.

The Ready Phase​

With a clear scope and a vision of the design, we initiate the Ready Phase. All prerequisites and preparations are done to start building the Cloud foundation and the scenarios of the application migrations. We are ready to initiate the Cloud landing zone and plan the migrations and innovation projects.  The new governance setup is enabled and is ready to play a role in the maturing of the Cloud setup. This will come to life in the next phase of the NNIT Cloud Transformation Model; The Ready Phase.​

Preparing for the future​

The Ready Phase is where the visions and designs come to life. The Cloud Foundation is established and enabled and the migrations are planned in detail. The migration handbook and path plan, showing the planned execution of the migration waves – planned with minimal business disruption – are established, reviewed and validated. The innovation Project roadmap is locked and ready to be mobilized.​

With the newly appointed responsible leads in the Cloud Center of Excellence, all needed roles is enabled and the first pilot migration is performed in a controlled and structured manner. As the pilot migration is executed, the retrospectives will ensure that experiences, learnings, impacting factors, etc. are carried over and mitigated in the coming migration waves.​

Your involvement​

You will follow the activities closely and close collaboration in relation to the agile sprint of the pilot migration is crucial, because all potential risks of business impacts must be identified and mitigated.​

Preparing for the migrations​

We work in an agile fashion and we take an iterative approach where we run in sprints and engage with all the relevant business functions. We need to ensure that all prerequisites are identified and the best possible migration is prepared.​

Migrate Phase

Through the Ready Phase we have laid the cornerstones for the migration roadmap. The landing zone is established and the first pilot migration is completed. All learnings have been adopted to the waves to come. We are now ready for the Migrate Phase.​

​Keeping a steady business while transforming your business​

Steadily we migrate the migration waves, doing planned re-hosting, retiring or revising of the applications. We have updated the detailed plan for the remaining migration waves and innovation projects – and are prepared to execute these in the required agile and inclusive manner. ​

Further, we are refactoring, rebuilding and rearchitecting as planned and designed. All the decisions made are now becoming reality. And gradually your governance setup will strengthen and mature along with the increasing Cloud services. The Cloud Foundation is in Operation and we expand and enhance as required.​

We ensure that the critical business factors are evaluated and ready for operations, e.g. cost management, security, future deployment and configuration operating model. ​

Your involvement​

This phase is done in strong collaboration with the agile teams. Ongoing assessments will involve business leads and future Cloud management roles in your organization. ​

Preparing for operations​

The Migrations are done, the Landing zone is expanding and all aspects of the new governance setup is in place, including security and compliance. We will ensure that the governance is built to handle the new Cloud reality.​

The Adoption Track​

During a Cloud Transformation journey the organisation must adapt to the new situation. Even if employees and customers do not experience any changes, the organisation will need to adopt the changes. This is done in the Adoption Track that cut through all the phases of the Cloud Transformation phases. ​

Ensuring successful implementation​

Along all the phases we pay strong attention to the adoption into the organisation. From the early stages in the Assessment Phase and across all following phases, the relevant roles and functions in the Cloud Team are mapped out and people in your organization are identified as Team members. ​

This to done to ensure qualified results and to enable full adoption and the team is accountable for technical solutions, business alignment, project management, and operations for the solutions that are adopted. In each phase of the Cloud transformation accountability for various Cloud functions shifts to new teams. This shifting of accountability enables faster migration and innovation cycles by removing and automating barriers to change.

It is cruicial that you engage in the preparation of the change. The processes will change, as well as known roles and tasks in the organisation. Be fully involved. Be open and honest about silos, skills and mindset and potential risks.
